How Promotion Discussions Actually Happen (From Inside the Room)
Most senior professionals have never seen a promotion calibration room. Here's what actually happens, from someone who has sat in them as a COO.
What actually happens in the room
A calibration room typically has your manager, their manager, HR business partner, and one or two senior stakeholders. Each candidate gets 4–8 minutes. In those minutes, the champion (usually your manager) makes a case, someone challenges it, HR anchors on data, and a decision is made or deferred.
The candidate who wins is not the one with the most points. It's the one whose story survives the challenge.
Three things you can do about it
1. Arm your champion. Give your manager the exact sentence to open with. 2. Neutralize the challenger. Know who the sceptic is and what they're going to say. 3. Provide the data anchor. HR wants a number to point to - give them one.
